AI Consulting Options Compared: Big Firm, Boutique, Fractional CAIO, Staffing, or Offshore

Brad Strawbridge, co-founder and CEO of Airus Advisory, on choosing AI consulting help

The short answer

There are five common ways to buy AI help: a large consulting firm, a boutique AI firm, a fractional Chief AI Officer, a staffing firm that places a part-time AI leader, or an offshore build team. They sell different things. Large firms sell scale and name recognition. Boutiques sell senior people who do the work. A fractional CAIO sells ongoing leadership and judgment. Staffing firms sell a vetted introduction. Offshore teams sell low-cost building when you already know exactly what to build. For an owner-operated or mid-sized business, the usual best fit is a boutique or a fractional CAIO, and the cheapest safe starting point is a fixed-fee diagnostic. We are a fractional CAIO firm, so we have a stake in that answer. We show the figures and sources so you can check us.

The five options side by side

The hourly rates below are what published guides report for each type. They come from different guides that define the tiers differently, so treat them as rough bands, not quotes. The next section shows the source for each number.

OptionBest forTypical published costMain risk
Large consulting firmBig, regulated, multi-country programs$300 to $800 an hour, projects of $200,000 to $2 million or morePrice and pace are built for enterprises, not a $5 million business
Boutique AI firmMid-sized businesses that want senior people doing the work$125 to $650 an hour depending on the source, projects of $150,000 to $400,000 for larger scopesSmall bench, so capacity can be tight
Fractional CAIOOngoing AI leadership, rules, and priorities without a full-time hire$5,000 to $30,000 a monthAdvice without building, unless the person also builds
Staffing placementYou want a vetted part-time AI leader introduced to you$6,000 to $25,000 a month, or $200 to $450 an hourYou manage the relationship and the fit yourself
Offshore build teamWell-defined building work with an owner on your side$22 to $75 an hour, projects of $15,000 to $100,000Coordination cost, and compliance and data risk on sensitive work

Where each number comes from

Published guides do not agree on exact rates, and that is useful to know. One guide puts independent consultants at $80 to $200 an hour, boutiques at $150 to $300, large firms at $300 to $600, and offshore agencies at $25 to $50. Another puts boutique agencies at $125 to $250 and enterprise firms at $250 to $500. A third puts boutique firms at $350 to $650 and the large accounting-based firms at $400 to $800, with the biggest strategy houses at $500 to $1,000 or more. Project fees show the same pattern: one source reports $200,000 to $2 million or more for a large-firm project and $15,000 to $100,000 offshore, and another reports that a full end-to-end program at a large firm typically starts around $500,000 against $150,000 to $400,000 for similar scope at a boutique. The honest takeaway is the order of the tiers, not the exact dollars.

Option 1: a large consulting firm

Large firms bring a deep bench, brand credibility, and the ability to run programs across countries and regulators. That is worth real money when you are a large or regulated enterprise and the firm's name on the work is part of the comfort. For a business under roughly $50 million, the same strengths tend to be mismatched: the process is heavier than you need, and the hourly rate often buys partner oversight of junior work.

  • Fits: large, regulated, multi-location organizations.
  • Does not fit: owner-operated businesses that need a few focused changes.
  • Ask: who will do the work, and how much of their time is senior?

Option 2: a boutique AI firm

A boutique is typically a small team that focuses only on AI strategy and building, where the people who sell the work also do it. The tradeoff is capacity: a small firm cannot field a large team in three countries. One published guide calls that a feature, not a bug, for most mid-sized businesses. Rates and project sizes vary widely, so get a written scope and a fixed price before you start.

  • Fits: mid-sized businesses with a defined AI project and a team to receive it.
  • Does not fit: businesses that need ongoing leadership more than a single project.
  • Ask: can you start with a fixed-fee assessment before a larger commitment?

Option 3: a fractional CAIO

A fractional CAIO stays in the seat for months. They set the rules, choose the work, and keep results visible to leadership. Published market rates run about $5,000 to $30,000 a month. Our own retainers run $10,000 to $25,000 per month a month. The key question is whether the person only advises or also builds, because that changes both the price and what you walk away with.

  • Fits: owners who want a steady AI leader and a plan, without a full-time executive salary.
  • Does not fit: businesses that cannot name a problem for AI to solve, or have nobody to own the result.
  • Ask: what will still be running after the engagement ends, and who owns it?

Option 4: a staffing firm that places a fractional AI leader

Some staffing firms recruit and vet part-time AI leaders and introduce them to clients. One such firm states that fractional Chief AI Officer engagements typically cost $6,000 to $25,000 a month, with experienced people billing $200 to $450 an hour, and quotes after a scoping call. The benefit is a vetted introduction. The tradeoff is that you manage the working relationship and judge the fit yourself, and a placement fee or margin may sit inside the rate.

  • Fits: businesses that want a screened candidate and prefer to run the relationship themselves.
  • Ask: what is the firm's fee, and who do I contact if the fit is wrong?

Option 5: an offshore build team

Offshore teams can build at a fraction of US rates, with published ranges of about $22 to $75 an hour. They work best when you already know exactly what to build and have someone on your side who can direct and check the work. The risks are coordination cost and, on work that touches customer or regulated data, compliance and ownership of what is built. Cheap hours are not cheap if the first version has to be rebuilt.

  • Fits: clearly defined build work with a strong owner on your side.
  • Does not fit: first-time AI efforts with no rules in place, or sensitive customer data.
  • Ask: where is data stored, who owns the code, and who reviews the output?

Rate is not value

Several of the guides make the same point in different words: the hourly rate is a poor guide to value. A specialist who has built the same thing many times may finish in far fewer hours than a cheaper generalist learning as they go. A large-firm hour and a boutique hour can mean very different things, because in one the partner oversees junior staff and in the other the partner does the work. Compare on outcome, time to finish, and what you own at the end.

How to choose in five questions

Answer these in order. Is there a defined thing to build already? If yes, a boutique or an offshore team with a strong owner on your side may be enough. If not, you need leadership first, which points to a fractional CAIO or a diagnostic. Do you handle customer or regulated data? If yes, favor onshore people and written rules before any build. Do you have someone who will own the result? If not, solve that first. Is your budget a monthly number or a project number? Retainers fit ongoing leadership, and fixed fees fit defined projects. Finally, can you get the price in writing before you spend an hour on a call? If not, move on.

Where Airus fits, and where it does not

Airus is a small firm that sells the fractional CAIO model. Retainers run $10,000 to $25,000 per month a month with a 6-month minimum, and our entry point is a fixed-fee diagnostic for $2,500 that shows where a business is losing revenue, with the arithmetic shown. We are a good fit for owner-operated and mid-sized service businesses that want steady AI leadership and clear rules. We are not the right choice for a large regulated enterprise that needs a deep bench across countries, or for a business that only wants a low-cost offshore build. We do not publish named client results yet, and we would rather say so than imply otherwise.

Frequently asked questions

What are the main ways to hire AI help?

Five common ways: a large consulting firm, a boutique AI firm, a fractional Chief AI Officer, a staffing firm that places a part-time AI leader, or an offshore build team.

How much does AI consulting cost?

Published guides put hourly rates from about $22 offshore to $1,000 or more at the largest strategy firms, with most small and mid-sized business work in the $125 to $650 an hour range depending on the source. Fractional CAIO retainers run about $5,000 to $30,000 a month.

Is a boutique AI firm or a fractional CAIO better for a small business?

If you have a defined project, a boutique can deliver it. If you need ongoing leadership, rules, and priorities, a fractional CAIO fits better. A fixed-fee diagnostic is a low-risk way to find out which you need.

Should I hire an offshore AI team?

Only for clearly defined building work with a strong owner on your side, and not for sensitive customer data without written rules on data storage, code ownership, and review.
