AI Consulting and Small Business AI Statistics, With the Source and Scope of Each Number

How to read these numbers

Statistics about AI consulting are easy to misuse because the published estimates measure different things. One firm counts only advice. Another counts advice plus building, software integration, and ongoing management. Both numbers are real, and they can differ by a factor of three. So each figure below shows who published it, when, and what it covers. We have not added figures together or averaged them, and you should not either. Where we could not verify a number against its source, we say so.

AI consulting market size estimates

Two published estimates for the global AI consulting services market differ widely because they draw the boundary differently. Fortune Business Insights values the market at $9.65 billion in 2025 and projects $11.91 billion in 2026 and $73.89 billion by 2034, a compound annual growth rate of 25.6 percent. It counts strategy, analytics, automation, application development, and integration. Market Data Forecast, using a broader definition, puts the 2026 figure closer to $30 billion with a 35.8 percent growth rate. A compound annual growth rate is the steady yearly percentage increase that would take a number from its starting value to its ending value. Both come from the page we cite below, which describes them as provider estimates.

Why the estimates differ by about three times

The gap is mostly about scope, not about one firm being wrong. Some forecasters count only pure advice. Others fold in implementation, systems integration, and managed services, which are much larger. When you see a market-size number, ask what is inside it. For a small business, the useful lesson is that "AI consulting" covers everything from a few thousand dollars of advice to multi-million-dollar programs, so a headline market figure says little about what a project for your business will cost.

AI spending, which is not the same as consulting revenue

Two bigger numbers often get mixed up with consulting revenue. Gartner forecast worldwide AI spending of about $2.5 trillion in 2026, covering hardware, software, and services, so consulting is a small slice of it. Menlo Ventures estimated enterprise generative-AI software spending at $37 billion in 2025, up from $11.5 billion in 2024 and $1.7 billion in 2023, an investor research estimate that covers software, not consulting. Neither number measures what consultants earn.

Adoption versus results

Using AI and getting value from it are different things. A 2025 McKinsey survey, as cited by Grow Predictably, found that 88 percent of respondents report regular AI use in at least one business function, up from 78 percent a year earlier, but only about one-third have begun to scale their programs. Grow Predictably also cites Gartner predicting that at least 30 percent of generative AI projects would be abandoned after proof of concept by the end of 2025, and an MIT report finding that most enterprise AI pilots show no measurable profit impact. We cite these through that page and have not checked them against the original reports. They support one point: adoption is widespread, and results are not guaranteed.

Small business demand and results

Unio Digital, a managed IT firm, reports that search demand for small business AI consulting is up more than 270 percent year over year, and that most small businesses find 15 to 30 distinct AI tools in use over a 90-day period, mostly consumer-tier. It also cites the JPMorgan Chase Institute as finding that more than 80 percent of small businesses using AI report productivity gains, and 16 percent report gains above 20 percent. These figures are reported by that firm, and we have not checked them against the original sources. Treat them as directional signals, not measured facts.

What AI consulting costs for a small business

The same guide lists typical 2026 costs by engagement type for a small business. A one-time AI readiness assessment runs from free to a few thousand dollars. A project or pilot billed hourly runs roughly $80 to $600 an hour. An advisory retainer of about two days a month runs $4,000 to $8,000 a month, and an embedded advisory arrangement of about one day a week runs $8,000 to $15,000 a month. It also states that a fractional or advisory model delivers roughly 60 to 80 percent of the value of a full-time chief AI officer at 20 to 35 percent of the cost, a claim we treat as that firm's own estimate. Our fuller cost breakdown, with other sources, is in the related guides.

Fractional executives

Published commentary describes fractional work, including fractional CFO, CMO, and CTO or CAIO roles, as growing quickly and moving from a niche consulting model into a measurable part of the senior labor market. The same commentary notes that estimates of the size of that market vary because definitions and data sources differ. We could not verify a specific growth figure for fractional executives from the source we reached, so we do not quote one.

What these numbers mean for an owner

Three practical points follow. First, money is moving into AI quickly, but spending and results are different things, so the useful question is what a specific project will return in your business. Second, small businesses are already using AI, often through tools no one has approved, which is a rules problem before it is a technology problem. Third, costs for small-business help are far below the headline market numbers, and a fixed-fee assessment is a low-risk way to find out where AI could pay off for you before you commit to a retainer.

Frequently asked questions

How big is the AI consulting market?

Published estimates vary by scope. Fortune Business Insights values the global AI consulting services market at $9.65 billion in 2025, while Market Data Forecast, using a broader definition, puts the 2026 figure near $30 billion.

Why do AI consulting market estimates disagree?

Each forecaster draws the boundary differently. Some count only advisory work, while others include implementation, systems integration, and managed services.

How much does AI consulting cost for a small business?

One 2026 small-business guide lists a one-time readiness assessment from free to a few thousand dollars, hourly project work at roughly $80 to $600 an hour, and advisory retainers at $4,000 to $15,000 a month depending on time commitment.

Do most AI projects deliver results?

Evidence suggests results lag adoption. A McKinsey survey cited by Grow Predictably found 88 percent of respondents use AI in at least one function but only about one-third have begun to scale it.
